The maths of missed bookings: how much is your salon leaking?

A simple back-of-envelope way to work out what missed calls, unanswered DMs and after-hours enquiries are quietly costing you, and how to plug each leak.

Most owners feel the leak but never put a number on it. You're mid-colour, your hands are full, the phone rings out. Someone messages your Instagram at 9pm and gives up by morning. None of it shows up in your books, because the booking never happened. The good news: you can estimate the size of the leak in a few minutes with numbers only you know.

Why you can't see this money

Your takings tell you about the bookings you got. They say nothing about the ones you didn't. A missed call leaves no trace. An ignored DM disappears. An after-hours enquiry that goes unanswered simply walks down the street to whoever picks up first. So the leak feels invisible, even though it's often the single biggest gap between the salon you have and the one you could have.

The fix isn't to work harder or watch the phone like a hawk. It's to count the leak once, then plug it so it stops happening. Let's count.

A simple way to estimate your leak

You don't need fancy data. You need four numbers, and you already half-know them. The idea is to turn missed enquiries into a rough dollar figure per month. Treat every number below as illustrative. Swap in your own.

Worked example

Say a barber reckons they miss roughly 3 enquiries a day they never get back to: a couple of rung-out calls while cutting, the odd late-night DM. That's about 3 × 26 open days = 78 missed enquiries a month.

Not everyone who enquires would book. Say 1 in 3 would have if someone had answered. That's 78 ÷ 3 = 26 lost bookings a month.

Average spend per visit, say $45. So 26 × $45 = $1,170 a month, or around $14,000 a year, walking out the door.

And that's before rebookings. A good chunk of those would have become regulars, so the true figure is usually higher.

Run the same four lines for your business: misses per day, open days, the share who'd actually book, your average spend. Even halve every number to be conservative and the total is rarely small. Where the bookings actually leak

Once you've got a number, it helps to know where it's coming from. There are four usual culprits, and each one has a fix.

  • Missed calls. The phone rings while you're with a client, and it rings out. Most people won't leave a voicemail and won't call twice.
  • Unanswered DMs and texts. Instagram, Facebook and text enquiries pile up. By the time you reply that evening, they've booked elsewhere.
  • After-hours enquiries. A lot of people only think about booking once they're home from work, or on the weekend. If there's no way to book then, the moment passes.
  • Double-bookings and mix-ups. Two people in one slot, or a no-show that could've been filled. These cost you a chair you can't get back.
